Put the warehouse’s busiest questions on the floor plan.

A small operation can test a better storage arrangement without pretending that distance is its only constraint.

A warehouse plan separates storage islands, a walking route and replenishment paths.

THE USEFUL IDEA

A useful slotting trial balances pick activity, replenishment, identification and safe movement.

Observe the work before moving the stock

A warehouse team often knows which products create frustration, yet the floor plan rarely records that knowledge. Before moving racks or relabelling every location, observe a representative set of orders and replenishments. Note where people search, wait, reverse direction, handle the same carton twice or discover that an expected item is unavailable. Separate a storage-location problem from inaccurate records or incomplete receiving. A new layout cannot solve every missing transaction. The first useful output is a marked-up plan with a short list of observed interruptions and the orders on which they occurred.

Describe an item as a handling problem

For each candidate item, record more than sales value. Describe pick frequency, order quantity, dimensions, weight, packaging, handling method, replenishment quantity and any special separation requirements. Note whether similar-looking variants are often confused. Products purchased together may deserve investigation as a group, but that does not automatically mean storing them adjacent. A frequent item with bulky replenishment can create congestion in a convenient location. The proposed assignment should explain the trade-off: what becomes easier for picking, what changes for receiving and replenishment, and which restrictions remain non-negotiable.

Protect movement before optimising distance

Use a competent site review to establish the movement and storage constraints before trying to shorten routes. The UK Health and Safety Executive’s site-layout checklist highlights vehicle–pedestrian separation, visiting-driver routes, visibility and suitable access. These are useful questions for a local planning discussion, not a substitute for Oman’s applicable requirements or an approved design. Do not narrow a route, change a rack or alter load arrangements using an editorial checklist. Mark the confirmed constraints on the trial plan so that a productivity idea cannot quietly override the people responsible for safe operation.

Test one zone with a clear comparison

Select one manageable zone and a clearly defined trial period. Keep an unchanged reference record of the previous arrangement, the order mix and the way time is measured. Compare like tasks where possible; a week dominated by small single-line orders is not directly comparable with a week of complex mixed orders. Track searching time, repeat touches, incorrect picks and replenishment interruptions alongside travel. Record temporary learning effects and unusual stock shortages. The aim is to learn whether the new arrangement helps this operation, not to manufacture a percentage improvement from two unrelated periods.

Give replenishment its own place

A convenient pick face can become a daily problem if there is no workable way to refill it. Record the trigger for replenishment, the source location, the transfer quantity and who owns the task. Clarify when replenishment can happen without conflicting with other activity. Keep quantities consistent between the physical move and the inventory record. If the system says the stock is available but it sits in a receiving hold area, a picker still cannot use it. Treat replenishment delays as part of the trial rather than hiding them in a different department’s performance report.

Keep the address stable and the review active

Once a trial works, document the approved location addresses and labels, update the inventory record, and brief everyone affected. Photograph or sketch the final arrangement for the shift handover. Schedule a review when the product mix, handling equipment or order pattern changes, rather than repeatedly rearranging the floor on intuition. Keep a simple rule for exceptions: a temporary overflow position needs an owner, an address and an expiry or review point. The most valuable outcome is not a beautiful plan. It is a storage system that people can understand, maintain and improve without losing control of the stock.
